Currently, our company owns 5 embroidery machines. In addition to thesecapacities, we still source more than 100% of our capacity because of highdemands of embroidery products these days and we cannot accommodate all of iton the specified time. The Company (WPH) is considering an expansion for ourembroidery production department. Factors affecting this proposal are thefollowing reasons:

Embroidered products are giving more profit to the company.

Huge amount of money being allocated for air and sea shipments (exporting-sending of fabric for embroidery/importing back from the suppliers).

Higher price of suppliers compare to our in-house price (approximately 20-35% higher).

Longer lead-time required for sending and taking back the fabric (14 daysFCL or 28 days LCL or 7 days air shipping ± only for one way in addition tousual 4 weeks production of the supplier)

Q uality issues of the embroidered fabric especially if it¶s a new supplier.Since usually our suppliers are overseas, some quality problems weredetected only when the supply already arrived in house (which is usually 2-3weeks before shipment date) which makes our deliveries very critical.

V ery difficult to make an adjustments (if program/order was cancelled orpulled in).

The whole process is very complicated and requires more people to do allthese documentations.

First of all we started to answer the guideline questions. We computed the current capacity utilization in the work centres, and then we found the capacity in pieces of the die-cut work centres, in the different ganging choices (no gangins, ganging pairs of orders or ganging all of the orders). After this we had to focus on the differences between partialed and non-partialed orders of the Royal/Queen work centres so we could analyze the changes in capacity. Concerning the Fold&Glue department, Bayonne Inc. can choose between Royal/Queen and Staude machines, we computed the optimum batch quantity, according to orders’ volume. To conclude about the efficiency of some work centres we…
