Big-Prog is a small project management consulting company that will oversee moving Fiction Corporation from its primary data center operation to a new headquarters several miles away. This paper will describe how to initiate the project, create a project plan for moving the data center, considering the budget and time constraints, develop an inclusive plan that incorporates the five process areas and nine knowledge areas of the PMBOK, create the project work breakdown structure and resource sheet in Microsoft Project, describe how to monitor and control …show more content…

Pig-Proj & Fiction Corporation Project for Data Center Relocation
Background
Our company is a small project management consulting company called Big-Proj that is looking for that big break. I am one of ten project managers in the organization. Recently, we made a persuasive and high-level presentation of the company’s approach to managing projects on time and on schedule in accordance with the PMBOK®. Our small but experienced team of ten PMP-certified project managers have managed a wide range of small capital projects, namely wiring closets, wireless, data center moves, network upgrades, and ERP deployments. We have been selected to initiate, plan, execute, monitor, and control and close a data center move in a 30-day period.
Overview Fiction Corporation is a large national retail chain of 10,000 employees and 500 retail outlets. Fiction is moving its primary data center operation to a new headquarters building several miles away. The company wishes to upgrade its network and correct any security flaws in its infrastructure as part of this move. The Fiction CEO has informed us that the capital budget cannot exceed $500,000 and must not interrupt business operations. What follows is a brief overview that will serve as your foundation in developing the network design. The data in the center supports remote retail locations, an off-site 100-seat call center and 3 remote warehousing operations 24 hours a day. Any significant downtime to its production systems would impact Fiction Corporation’s operations and profitability. From the data processing viewpoint, the move includes 2 large UPS, 4 RS/6000 AIX application servers, 10 virtualized servers, and 20 PC servers. The network consists of approximately 500 remote location retail stores connected via frame relay (with ISDN backup) to 10 routers at the data center running a common LAN shared by the entire organization. The retail operations also run WLANs that are on their own subnet. You will have a T1 link and ISDN as its backup. Network managers also need to monitor the status of remote systems. The SNMP management system must be able to detect and report failure of the remote system or its communications link and the status of individual applications. The company wishes a seamless migration that minimizes impact to its customers and employees. Any gaps in this background will require you to make sound technical and persuasive assumptions that satisfy the customer’s goals that are within the budget guidelines. You were selected in part due to your detailed analysis and agreement to an implementation cost that will not exceed $500,000. Your network migration plan will be in accordance to the PMBOK® process areas and will use standard project management software to manage the budget and associated tasks. Key to the success of this plan is adherence to the scope, time, and cost baseline. Technically, the client must ensure the availability of a T1 link between the remote sites to support remote bridging and development of configurations for all the remote routers.
The Project On the surface, the project appears to be a tangles mess of difficult work. It consists of many phases and each phase should need to be done in proper way so as to make the project completely successful. If any phase doesn’t meet the project requirement then the whole project will likely fail. Although it is a small project it is nevertheless critical, because any misstep will directly affect the customers of the company, as all the customers are linked directly or indirectly to the company’s network accessing the services provided by the company. First, one of the most important things is to not start with the large project. We will that first start with the small project, then after growing the project step by step, this is what the company is doing. The large projects are the ones most at risk to fail and become projects which can 't deliver ultimate value too. It is very important to break large projects up into small projects, each one being a major milestone. As the company is growing and so is the reason that the company is migrating its data center so as to provide more services to its customer and to handle the more number of the remote customers. The planning of the project is the very first step before to start the project. There are various benefits of project planning as follows:

Uninterrupted and continuous work flow without delays
Cost Control
Reduced amount of the re-work, fewer changes
Increased knowledge of the project status via giving timely reports to the management
Proper knowledge of the scheduled times for the key project parts
Stability of people, defined authority and responsibility.

Integration of all the work in order to insure a quality project for the client.
You run project instead of the project running you. These are some of the benefits of the project planning. These points need to be considered while planning the project. With this it becomes easy to initiate the project. These points are very important are should be kept in mind while initiating the project. The project initiation consists of the Project Charter and the Project Communication Plan.
Project Charter Project charter is necessary for the initiation of the project. It is defined as a signed document which is formally defined and authorizes the project. This document is considered an agreement of the project which includes the scope of the project, its objective and the constraints; it can be a difficult but is considered healthy for the group of the key stockholders. Without a project charter it becomes very hard to achieve the goals of the project.

Key Stakeholder RAM As the project is done with the group of people, if the group lacks clearly defined leadership qualities, then it may fail to complete the assigned activities because of the reason that in that case the responsibility is ambiguous. The project team as a whole don’t normally feel responsible for their actions. But on the other hands, individuals do. So, in order to complete the project, responsibility of the tasks should be delegate to the individuals. This is the purpose of the RAM (Responsibility Allocation Matrix). Data center project while considering the time constraints and the cost estimating is accomplished by identifying key design criteria for two areas of project, the Support Infrastructure & Services and the Technology Infrastructure & Services. Data Center Project Budget
Availability Requirements The very first milestone of the data center migration project is to determine availability requirements for providing support to the remote retail locations, an off-site, hundred-seat call center and three remote warehousing operations for 7x24xforever availability. The main thing that should be considered and noted is the migration of the data center. Steep cost curves associated with the delivering on this expectation should be realized.
Power & Cooling Density The next step of the data center project is to determine power density. It can be determined by amount of the power delivered to critical load per unit of area, it is directly related to amount of heat that to be removed via CRAC (computer room air conditioner). There are two large UPS which are providing power.
Business Objectives Final design criteria of the data center project are total cost associated with achieving business objectives for facility. The selection of network services delivery is that which drives final selection of all of the network, servers, access, security, communications storage, and the monitoring infrastructure which has to be deployed within facility. There are 500 remote locations retail stores which are connected via the frame relay (with ISDN backup) to the ten routers at the data center which are running on the common LAN which has been shared by the entire organization. There is a T1 link and the ISDN backup system which are providing all the services which is the objective of the business.
Technology Infrastructure & Services (IT) The data center infrastructure and the services are divided into the Supporting and Technology categories for the budgeting purposes. The budget of the technology infrastructure & services is determined by working with the IT personnel in order to identify existing systems and the growth projections, quantify financial constraints evaluate planned upgrades and the improvements, and also it defines how to correlate each of the relate to core business strategy which they support. It includes project management, technology systems design, WLAN services, relocation services, technology system installation, and physical support system.
Support Infrastructure & Services In this case the budget is determined by considering technology, availability requirement and the power density. Having higher power density or/and availability, greater the support infrastructure will be and the overall cost will be higher. Support infrastructure & services includes project management, support infrastructure systems design, engineering & construction, architectural design & construction, and support infrastructure systems. At the end, in order to establish design criteria for the data center migration project will lead to determination of space requirements, budget requirements, and the time requirements. There are so many things which are depending on type of the business, its platform, and so that is the reason that it is hard to generalize data center technology infrastructure budget.
PMBOK (Project Management Body of Knowledge) The PMBOK (Project Management Body of Knowledge) is an internationally recognized standard which deals with application of tools, skills, knowledge, and techniques so as to meet the project requirements.
It defines Project Life Cycle, and five (5) Process areas, and nine (9) Knowledge areas. The nine knowledge areas of the project management body of knowledge are summarized as: -
1. Integration. This includes developing of the Project Charter, Scope Statement and Plan. It also covers Direct, Manage, Monitor and Control Project Change.
2. Scope. The scope of the project is defined by planning, definition, Work Break-down Structure (WBS) Creation, verification and control.
3. Time. It is considered as the main area of the project. It covers definition, sequencing, resource and duration estimating, schedule development and schedule Control. It helps to meet the deadline of the data center project which has a 30-day period.
4. Cost. It includes the overall budget of the project which covers all the costs which includes resource planning, cost estimating, budgeting and control. As per the budget the
5. Quality. This area of PMBOK defines quality planning, quality assurance and quality control of the
project.
6. Human Resources. It defines the HR planning, hiring, developing and managing project team.
7. Communications. Communications Planning, Information Distribution, Performance Reporting, and Managing Stakeholders.
8. Risks. Risk Planning and Identification, Risk Analysis (Qualitative and Quantitative), Risk Response (Action) Planning and Risk Monitoring and Control.
9. Procurement. Acquisition and Contracting Plan, Sellers Responses and Selection, Contract Administration, and Contract Closure. There are five (5) process areas of the Project Management Body of Knowledge (PMBOK) which use the variation of the Deming Cycle for the continuous improvement of the data center migration project with these five steps as follows: -
1. Initiating. Main elements: o Authorize the project o Commit the organization to a project or phase o Set the overall direction o Define top-level project objectives o Secure necessary approvals and resources o Validate alignment with overall business objectives o Assign project manager o Integration management
2. Planning. Main elements: o Define project scope o Refine project objectives o Define all required deliverables o Create framework for project schedule o Provide forum for information sharing for team members and stakeholders o Define all required activities o Sequence all activities o Identify required skills and resources o Estimate work effort o Risk analysis and avoidance o Define and estimate all required costs o Obtain project funding approval o Communication plan
3. Executing. Main elements: o Coordinate the resources, team development o Quality assurance o Select and approach subcontractors o Distribute information o Work the plan
4. Monitoring and Controlling. Main elements: o Manage team, stakeholders, subcontractors o Measuring progress and monitoring performance (overall, scope, schedule, costs, quality) o Take corrective actions if and where needed. Issue resolution and escalation. o Change request management o Risk Management (technical, quality, performance, project management, organizational, external) o Performance reports. Communications
5. Closing. Main elements: o Finalize activities o Administrative close out (gather, distribute, archive information to formalize project completion, acceptance/signoff, evaluation, member appraisals, lessons learned) o Contract close out (completion of the project contract including resolution of open items and final formal acceptance)
The Project Manager is responsible for project objectives to complete the project within the constraints of the project scope, cost, time, and required quality.
Data Center Monitoring & Control Monitoring & control of the data center is a critical element in order to maintain the maximum availability for the critical operations. PTS emphasizes on utilization of the IPs and the Web Technologies so as to oversee and control the critical support systems from any location.
PTS’s criterion for both the information technology infrastructure and the support infrastructure monitoring is same. Monitoring and control systems should be cost effective, and should be quickly deployed and implemented, utilize intuitive alarming and provide robust reporting all from the secure, central, and location. Critical services like missions need sophisticated monitoring. It should have to provide proactive management and needs to enable quick assessment of the current situation and also need to notify appropriate personnel must situations which threaten availability. In the depth, analysis features of the monitoring should be plan for the changes in the availability or the capacity requirements. In either of the case, PTS configures implements and sells monitoring and control systems and providing, at least, following:-
Site Monitoring of the systems, databases, and networks
Layered Security Administration including Physical, Systems, Application, Data store, Network and Process
Infrastructure Management & Control
Performance Management / Capacity Planning
Closing of the Project
The closing of the project is as much important as was in the previous stages. There are various important things which should be noted while the closing of the mind. Closing of the project includes formal acceptance of project and ending thereof. There are some administrative activities which includes archiving the files and documenting the lessons learned during the project plan. Closing of the project consists of two phases: - • Project close • Contract closure. At the time of the closing of the data center migration project the points which should need to keep in mind are as follows: - • Make sure all of the relevant documents and deliverables have been signed off by customer. • Get a final signoff on implementation/solution acceptance. • Conduct a lessons learned session with the customer and your team. • Hold proper handoff to tech support. • Keep in touch with customer post-deployment.
Conclusion
Big-Proj has designed and will implement a robust plan for Fiction Corporation. The project meets the requirements on time and on budget. Further, the project allows for the risk that is inherent to any large-scale endeavor such as this project.
